CRM ROI calculator
CRM ROI is the gross profit from extra customers plus the labor time saved, minus license and implementation cost, divided by that cost. This CRM ROI calculator uses your own leads, conversion rate and costs, and shows payback months and 3-year ROI. The starting numbers are illustrative, replace them with yours.
$1,000
Added revenue per month
$433
Time savings value per month
$300
License cost per month
$17,800
3-year net benefit
7.9 months
Payback period
113%
3-year ROI
Added revenue is before margin. The benefit bar uses gross profit (revenue x your margin) plus time savings. Defaults are illustrative, not benchmarks.
Want a defensible number? Book a callCRM ROI calculator sensitivity: what if the improvement is half?
Very. The biggest lever in any CRM ROI calculation is the improvement in conversion rate, and it is also the number nobody can know in advance. The table re-runs your inputs at half, your value and 1.5 times your improvement, so you can see whether the case survives a pessimistic assumption.
| Scenario | Rate improvement | Added revenue per month | Payback | 3-year net benefit | 3-year ROI |
|---|---|---|---|---|---|
| Half the improvement | 0.25 pts | $500 | 13.0 months | $8,800 | 56% |
| Your improvement | 0.50 pts | $1,000 | 7.9 months | $17,800 | 113% |
| 1.5x the improvement | 0.75 pts | $1,500 | 5.7 months | $26,800 | 170% |
How we calculate this CRM ROI
The CRM ROI formula is plain arithmetic, written out so you can check it in a spreadsheet:
- Added customers per month = leads per month x (improvement in points / 100).
- Added revenue per month = added customers x revenue per won customer.
- Added gross profit per month = added revenue x gross margin.
- Time savings value per month = hours saved per week x users x loaded hourly cost x 52 / 12.
- Monthly benefit = added gross profit + time savings value.
- 3-year cost = one-time implementation + 36 x monthly license.
- 3-year net benefit = 36 x monthly benefit minus 3-year cost.
- CRM payback period = implementation / (monthly benefit minus monthly license), shown only when that difference is positive.
- 3-year ROI = 3-year net benefit / 3-year cost.
Nothing is discounted and there is no ramp-up period, so real results arrive later than this model shows. Time savings only count as money if the hours are redeployed to selling or the headcount is not hired.
Why CRM ROI depends on the improvement you can defend
A CRM does not create demand. It changes what happens to leads you already have: how fast they get a reply, whether follow-up is skipped, whether the pipeline is visible to the owner. The return comes from the gap between today's process and the new one, so a team that already follows up in minutes will see a smaller lift than a team with leads sitting in an inbox. That is why this tool leaves the improvement to you instead of quoting an average.
Studies on lead response time exist, including Harvard Business Review's 2011 article "The Short Life of Online Sales Leads". We opened that page today, but its body is behind a paywall for us, so we do not quote its figures here. Widely repeated ROI multiples that circulate on CRM vendor sites are vendor claims, often traced back to vendor-sponsored research, and we do not use any of them. Use the sensitivity table, pick the number your own sales data supports, and treat everything else as a hypothesis.
aibrevo builds these systems for clients; the numbers here are list prices and ranges, your quote will differ. If you want the cost side priced properly, start with our CRM implementation cost calculator, then compare plans in the 2026 CRM pricing comparison.
CRM payback period and total cost of ownership: what to include
Total cost of ownership is wider than the license. For the license field, use your seat count x per-seat price from the vendor: see the monday CRM pricing calculator, the HubSpot pricing calculator or the GoHighLevel pricing calculator. For the implementation field, include data migration, integrations, training and add-ons such as paid seats, API limits, or per-contact tiers. Our HubSpot pricing and limits and monday CRM plan limits pages list the limits that trigger upgrades.
The same math works as a HubSpot ROI calculator or a monday CRM ROI calculator: only the license and implementation numbers change. For help choosing the platform first, read how to choose a CRM, and see GoHighLevel automation ROI in 2026 for the automation side.
What this CRM ROI calculator does not include
- Ramp-up time, adoption risk and the months before the improvement shows up.
- Retention, upsell and churn effects beyond the single revenue-per-customer figure you enter.
- Costs of migration, add-ons, extra seats, admin time and consulting unless you add them to the license or implementation fields.
- Discounting, taxes, and the cost of tools the CRM replaces (those savings can go into the license field as a negative offset by lowering it).
- Any industry benchmark. Every default is illustrative, and none is a claim about your results.

CRM ROI questions
How do you calculate CRM ROI?
CRM ROI is (total benefit minus total cost) divided by total cost, over a set period. Benefit is the gross profit from extra customers plus the labor time saved. Cost is the license fees plus the one-time implementation. This CRM ROI calculator uses a 3-year window and lets you type every input, so the result reflects your numbers, not a vendor average.
What is the CRM ROI formula?
The CRM ROI formula used here: added customers = leads per month x improvement in conversion rate; added gross profit = added customers x value per customer x margin; time value = hours saved per week x users x loaded hourly cost x 52 / 12; ROI = (36 x monthly benefit minus implementation minus 36 x license) / (implementation + 36 x license).
How do I work out the CRM payback period?
CRM payback period in months is the one-time implementation cost divided by the monthly net benefit, where net benefit is the monthly gross profit and time savings minus the monthly license cost. If the monthly net benefit is zero or negative, there is no payback, which is a useful warning that the improvement assumption is too low or the cost too high.
What does CRM total cost of ownership include?
Total cost of ownership includes license fees for every seat across the period, one-time implementation, data migration, integrations, training, and ongoing admin time. This calculator counts the license and the one-time implementation you enter. Add migration, add-on and admin costs into the implementation or license fields so they are not missing from the ROI.
Can I use this as a HubSpot ROI calculator or monday CRM ROI calculator?
Yes. Enter the platform's monthly license total for your seat count and your own implementation cost. For list prices, use our HubSpot and monday CRM pricing pages. The math is platform-neutral, so the same inputs work as a HubSpot ROI calculator, a monday CRM ROI calculator, or for GoHighLevel, Pipedrive, Zoho or Salesforce.
What improvement in conversion rate is realistic?
It depends on what is broken today. If leads sit uncontacted for days, faster follow-up automation can move the rate more than if your team already responds quickly. Start with a small number you can defend, such as half a point, and use the sensitivity table to see whether the case still holds at half of it.
Why is my payback period so long or negative?
Usually because the improvement or the lead volume is small relative to the license and implementation cost. A CRM with few leads, a low deal value or a small team is hard to justify on revenue alone. Check each input, and test whether the time-savings figure is something your team will actually bank.
